Sales Without a Process: The $5M Revenue Trap Nobody Talks About

The same sales motion that got you to $5M is the exact thing keeping you from $15M. It's not the people — it's the absence of a repeatable, proactive process they can run without you.

Almost every founder-led company between $5M and $20M tells me the same thing: 'Our sales are inconsistent. Some quarters are huge, some are dead. We can't predict it.' And almost every time, when we look under the hood, we find the same root cause — there is no sales process. There is the founder, a couple of long-tenured reps, a CRM that's half-populated, and a lot of reactive activity disguised as a pipeline.

Reactive revenue vs. proactive revenue

Reactive revenue is what got you here. Referrals, repeat customers, inbound from your reputation, the founder closing the big deals personally. It works beautifully — until it doesn't. Reactive revenue caps somewhere between $5M and $10M for most service and B2B companies, because it depends entirely on the founder's calendar and network.

Proactive revenue is a documented system: a defined ideal client, a target list, a repeatable outreach cadence, a measurable pipeline by stage, conversion math at each step, and a forecast that's accurate within 10–15%. It does not require the founder to close.

The five symptoms of a missing sales process

  • Revenue swings 20–40% quarter to quarter and no one can explain why.
  • The founder is still on most discovery calls or proposals over a certain dollar amount.
  • Forecasts are wrong by more than 20% almost every quarter.
  • There's no defined ideal client — 'we'll work with anyone who pays.'
  • Marketing and sales blame each other for lead quality and conversion.

What a real proactive sales system looks like

1. A defined ideal client and target list

Not a persona document that lives in a Google Doc no one reads. A concrete list of 100–500 named accounts that match your best clients, owned by a person, reviewed monthly.

2. A documented sales process with stages

Five to seven stages, each with an entry criterion, an exit criterion, and a conversion rate. Every deal in the CRM lives in exactly one stage. Stage progression is earned, not optimistic.

3. Leading indicators on a weekly Scorecard

Outreach activity, meetings booked, qualified opportunities created, proposals sent, close rate. Lagging financials tell you the past. Leading indicators let you predict and adjust.

4. A weekly sales rhythm that solves issues

A 60-minute Level 10 sales meeting: Scorecard review, pipeline by stage, stuck deals, IDS the top issues. Not a status update — a problem-solving session.

5. A founder who's coaching, not closing

The founder's job at $10M+ is to build the system, hire the leader, and coach the team — not to be the top producer. If your name is still on the biggest deals, you don't have a sales team. You have an assistant.

“Most $5M companies don't need more leads. They need a process that converts the leads they already have — predictably, without the owner.”

The first three things to fix this quarter

  1. 01Write down your five sales stages with entry and exit criteria. Force every open deal into one stage by Friday.
  2. 02Pick five leading indicators and start measuring them weekly — even if the data is ugly at first.
  3. 03Take the founder off any deal under your average deal size for 90 days. See what actually breaks.

I work with founder-led companies across Northern Colorado and virtually nationwide on exactly this.
